FROM IMPOSSIBLE TO POSSIBLE

Many people think it is impossible for Small and Medium Enterprises (SMEs) to train their staff.  There are 5 key concerns:
·        “We don’t even have enough people to work, how to send them for training?” 
·        “My staff are very elderly with low education, how can they understand the training?” 
·        “Even if they can understand the training, how are they going to apply the training without our managers and bosses guiding them at the training?”
·        “If we send my staff to the Training Centres, who is going to cover their work? With so tight labour, we cannot afford to release them for two to three hours, how can they ever attend a two or three days training?”
·        “Even if the above concerns are addressed, the training will not be relevant and immediately useful for us because they are not customized and based on our company’s situation”

No wonder many people said that training is only for big companies as small companies (typically those with less than 20 staff) and micro companies (those with less than 10 staff) will simply see training as impossible.

This is despite the Singapore government’s Workforce Development Agency (WDA) is giving up to 90% course fee subsidy for courses under the Work Skills Qualification (WSQ) framework. On top of that, companies enjoy 60% cash back for the remaining 10% of course fees under Productivity and Innovation Credit (PIC).  Also, WDA will reimburse Absentee Payroll for up to 80% of the staff hourly salary (for hours while the staff is undergoing training), capped at $7.50 an hour.

In fact, after WDA’s 90% funding, PIC 60% funding for the remaining fee, plus Absentee Payroll, the net outlay for training is actually negative.  That is, the company makes money (get back more cash) from sending its staff for training under the WSQ framework.

Since training is actually cash flow positive for the SMEs, why aren’t they sending people for training?

As a trainer with over 28 years of working experience, plus over 15 years of working with numerous SMEs in 120 industries in Singapore and Malaysia, I believe that we need to tackle the top five concerns of SMEs in regards to training. 

Concern 1: “We don’t have enough people to work, how to send them for training?” 
By spreading the staff into several batches, we can rotate the staff for training, thereby ensuring that at any one time, there is always someone at work.  For example, if a company has 15 staff to train, it can break them up into 2 batches, with each batch made up of staff from different departments. With the staff also overseeing another department’s work, there is always someone at work even when staff are attending training.

Concern 2: My staff are elerly with low education, how can they understand the training?” 
We can get the Trainers to conduct the training in languages that the staff can understand, including the use of Malay, dialects and body language. For staff with lower education, instead of using long lectures, we use short video clips to explain the concepts, followed by experiential games and role plays.  In fact a company that we trained recently has a staff over 90 years old with less than primary education.  She told us that she can understand 90% of what are taught as the trainers use the above mentioned methods to teach. 

Concern 3: “Even if my staff can understand the training, how are they going to apply the training without we the managers and bosses guiding them at the training?”
Here we get the managers and bosses to be in the same class as the staff, and they will guide their staff on the application during the training.

Concern 4: “If I send my staff to the off-site Training Centre, who is going to cover their work? With so tight labour, I cannot even release them for two to three hours, how can we send them for a two to three days training?”
Our company only does in-house training, that is, your staff will not be away for work, for they will attend the training at their workplace.  There is zero travelling time and cost incurred.

Since we are conducting the training in-house on-site, our training schedule can be more flexible. For example, a 3-day course “Cultivate Workplace Relations” could be conducted over 6 half-days.  In this way, your company can get the staff trained without having to release them away from their work.

If there are any last minute operational issues that need to be addressed, the staff can attend to them by just taking a short break away from training.  In this way, training does not affect work at all.

Concern 5: “Even if the above concerns are addressed, the training will not be relevant and immediately useful for us because they are not customized and based on our company’s situation.

Many Leaders are Managers in Disguise

A true leader not just manages but also creates changes.  He makes people better than themselves.  Of course the first person to change is the leader himself.  He must change himself from a follower into a leader.  All his behaviour, thinking and speech must be a leader and not a follower. For example, he cannot conclude without basis and never call people names or laugh at people.
The 5 differences between a leader and manager are summarized as follows (for leadership course, come for THE ART OF LEADERSHIP, details below:
  • Leaders look for the good in others, whereas managers look to improve others. Leaders know that the fastest way to get results is to leverage on people's strengths and not ask them to improve now
  • Leaders cling on to values, but not cling on to power, authority and control. Managers are very occupied with control and discipline, whereas leaders lead people with values
  • Leaders influence people, not control or manage people. When you influence people, people do things on their own and there is little need to check on them as people are answerable to themselves first. The worst thing a leader can do is to get people to answer to him and not answer to themselves
  • Leaders resolve conflicts in a harmonious way and not create gangs in the process. Leaders know that at the end of the day, it is the differences in opinions and conflicts that make leadership necessary. Thus a leader welcomes conflict and resolves them before they turn into wars
  • Leaders know when to quit and when to persist. Sometimes escape is the best policy (as outlined in 36 Stratagems book or 三十六计). A temporary defeat is better than a permanent defeat. Of course leaders will respect the results of all contests and not protest when they lose. If they want to protest against the rules of a contest, they should do so before the results are announced, unless they suspect fraud or improper practice

Pursue Meaning is Happier Than Pursue Happiness

When you pursue happiness for the sake of it, you will realize that your happiness does not last. Ask those who just bought the latest Samsung Galaxy S6 Edge and you'll know what I am talking about.

Even if your happiness last, you'll find that pursuing happiness by itself has no meaning.

We should pursue meaning instead.

Many people think that meeaning is very vague and difficult to achieve. If you read Vkttor Frankl's classic book "Man's Search for Meaning" you will learn that meaning is what keeps a person's alive and full of life.

There are 9 ways that you too can find meaning in your life:
  1. Short term meaning. Instead of looking for lofty goals, look at what you can do in the next 7 days or even as short as next 7 hours or next 7 minutes
  2. Forge meaning in the moment. In our rush we miss out the meaning in every moment and if you can just stop or slow down, you will find meaning in every moment of your waking life
  3. Daily does of meaning - every day your life must have meaning
  4. Set Dreams and Goals and Work out a Plan to Achieve them
  5. Never take moments for granted. Instead of just eating out at the restaurant, dwell on how much art and work the people behind the restaurant have taken to give you that perfect meal. You'll find that your meal tastes better and is more value for money!
  6. Pay Attention. The biggest payment we have to make in this life is not taxes but pay attention. In fact just by paying attention to someone we will make someone find meaning in our company
  7. Cut Out Mobile Interruptions. Forget about all those Whatsapp messages and Facebook's notifications. Even if you don't look at them in an hour, your life's meaning has not diminished
  8. Interact with people, even giving positive comments on Facebook is good interactions
  9. Enjoy the Journey. Remember it is the journey that gives us happiness, not the destination.

Leadership by Bad Example

You'll be shocked to hear this: many leaders are leading us, but to the wrong way!

  5. Never reward and punish adequately and fairly. Like dare not promote people more capable than himself
  6. Focus on the process to the detriment of outcome, like too overwhelmed with KPIs and not results
  7. 'Monstering' instead of motivating people
  8. Make people angry instead of make people hungry
  9. Control people instead of leading people
  10. Never read email attachments and ask innocent questions in meeting

You also cannot break their hearts by not delivering on your promises and make them give up on you. Finally, you may destroy their spirits when you unknowingly make them a fool in front of others.
d. To win without fighting in leadership is to lead without your team knowing that you are leading them. A leader is at his best when people barely knows he exists, when the work is done, the team will say: we did it ourselves. This is because the leader has empowered the team so much and they have become so competent that they are mini leaders themselves, thus the leader is leading without actually leading them. This must be the highest form of leadership. Lead without Leading.

Ending Your Frustrations Here

To me if you don't get the most important things right, you will be spending all your life in frustration.

Frustration No. 1: Why is There No Teamwork?

The usual team building training only works for a short while. When work is busy, people will put team work aside and focus on individual work. For team work to be sustainable, there must be incentives pegged to teamwork.  For example, why should the Production department have good team work with the Sales Department if only the sales department gets all the commission and bonus?  

Frustration No. 2: Why My Salespeople Don't Hit Sales Targets?

Because they don't see targets set by the company as their own targets. No one loves another person's child, unless he sees that person's child as his own. 

Frustration No. 3: Why Are My People Not Interested in Training?

Because they don't see themselves becoming more valuable after the training.  To many employees training is just another boss initiative to get them to do more work with the same pay, ie. a punishment.  

Some companies distinguish 2 types of training: corrective training and enhancement training.  

Corrective training is done when the staff fails in certain work.  This type of training is simply giving another chance to the employee. 

Enhancement training is where we train people so that they can do their job better. For the employees to see this training as useful, you must track improvements in their performance and give them incentives for such improvements.

Frustration No. 4: Why Am I the Boss Always So Busy?

Because the boss focus on operating the business, not building the business.  When you build the business, your business will grow on its own.

Frustration No. 5: Why I Don't See Immediate Improvement in Performance After Training?

Because the trainer did not wake your staff up.  To do that you the boss must tell the trainer what is the biggest thing you want them to do.  The trainer will customize the content and deliver the waking up message in a subtle way.

For example, my client told me that a staff is lacking in inter-personal skills.  So I customize my course Successful People Skills (and other courses at here) to include an element of 'non-self', how all people problems originate from the self concept.

What Makes a Good Boss?

Are you a good boss?  Given a chance, would your employees want to work for you?  Most importantly, are you able to make people better than themselves, or make people better for just yourself?  

Make no mistake: the best bosses could also be bad bosses at times.  The key to being a good boss is how to Be the best, and learn from the Worst.  Taken from our all-time best-seller new course How to Be a Great Boss and books from Robert I Sutton, there are 5 things that you have to do:
  1. Don't Crush the Bird.  Managing people is like holding a bird in your hand.  If you hold it too tightly, you'll kill it. But if you let loose, you'll lose it.  Indeed managers that are too aggressive will damage relationships and managers that are too passive and not assertive enough will get people climb over their heads.  Like salt in a dish, too much will overwhelm the dish; too little is similarly distracting; but just the right amount of salt will leave an unforgettable experience.   2. Grit, not Greed, Gets You There.  The best bosses think and run like they're running a marathon, not a sprint.   3. Small Wins Lay the Path for More Wins.  Having long-term goals, and doggedly working toward them day after day, is a hallmark of gritty bosses.  Big, hairy, audacious goals set the direction and energize people, but if you only have such big goals, you are merely a tyrant and will tire your people out easily.  What makes people able to move on despite difficulties is the feeling of victories, and small, periodic wins definitely out-win big end-of-period wins. The best bosses break down problems into bite-sized pieces and inspire people to achieve them without much difficulty.  Doing so instils confidence and equanimity, and spurs immediate action.  
  4. Beware of the Toxic tandem, where bosses because of their power becoming over-bearing and watch over every little step of their employees.  Doing so will reduce your people to merely robots, they will naturally 'out-perform' when you're there, and once you are absent, they will not only not perform, they will actually make severe mistakes that you may never recover. They called this the poisonous toxic that create cancers in your team!
  5. Love Them or Lose Them.  Great bosses see their job as getting on peoples' backs and protecting people's greatest asset: their self-esteem.  They care and love their team, but never get into any loving affection.  The 4 ways to professionally love people at work are equanimity, kindness, empathy and joy.
